the motor on B&O is a 25" shaft length, you need a 20". 25 will put the propshaft (propeller) too low in the water.

i have read online that you can convert a long/extra long shaft to a short shaft. is that possible? as i cant find ANY short shafts on the internet.

I have just measured my 200 Blackmax and found out it is a 25" shaft

Where did you measure? The motor in your pic looks 20" to me. It would be very very unusual to have a 25" on a Ring 21C.

Why not invest some of your £3k into finding out what's wrong with yours? As long as compression is ok there's nothing overly complex or expensive to repair on a carb'd 2.5
