Mercruiser alpha drive running without exhaust bellow?

I have just changed the bellows on a mates alpha gen 2. to get the exhaust bellows on you need to get the shift rod out the way to get the bellows tool up the end to pull it on. the shift rod lock screw to remove it is siezed solid.
I can just get the bellows on but not all the way so when the drive is tilted it slips off.
at about £100 for the shift rod (would have to cut the old off) he asked if it needed to have the exhaust bellows attached at both ends?
when the drive is down it jams up against and flows water through the prop
Bravo drives dont have a bellows they slot together when trimmed down. And Any views?
leave as is it will be ok or
cut the shift rod to remove and pull bellows on tight?

I think they recommend a glue to stick the bellows on each end but its very fiddly to get it on correctly.You can replace the bellows with a hard plastic 2 part tube that is like a male and female its far easier to attach,it appeared slightly noiseier especially when the drive is raised as the two parts seperate but I would think you will never have to replace again. I hope this helps Nic

Nic I m actually using quicksilver bellows adhesive i just can't get bellows tool in to pull it over.

I've allways managed to get them on without the tool after a few bloody nuckles I've succeeded,its a bugger to get at the hose clips done up a long thin screwdriver helps or a quater drive socket set.good luck Nic
