Phantom 21 - Setup Advice

Hey guys,

Looking for some input on a Phantom 21 (Baker hull) I picked up a year ago here in Mauritius. I’ll attach photos of the setup as well.

Current setup:
Hull: Phantom 21
Engine: Evinrude 200HO (Gen 1)
Prop: Mercury Fury 24P
Jack plate: Bobs (standard)
Fuel tank: ~190L at the rear (original)
Ballast tank: Not in use (empty)



What I’m experiencing:

In flat water or light, consistent chop:
The boat feels stable overall
But the bow stays very planted
I struggle to get it to free up and ride properly on the pad
I have to use a lot of trim to get bow lift
Once I do:
Steering becomes very heavy
The boat feels less controlled

Because of that, I’m not really able to run the engine as high as I’d like on the jackplate and it feels like I’m constantly balancing between too much trim and not enough lift.



In more unpredictable chop / rougher water:
The boat starts to feel unstable and almost unsafe
Like it’s not properly dialed in
Doesn’t feel like it’s carrying itself correctly through the water



Overall it feels like I’m compensating with trim for something that’s off in the setup, rather than the boat naturally doing what it should.

Would be interested to hear your thoughts, experience with this hull, and what you think might be off with the current setup.

Right now, I get 70mph @ 6000rpm
